Regulatory compliance records. Vertical SaaS in regulated industries creates compliance documentation that's often required by law to maintain for 5-7 years. The product holds the evidence trail. Switching doesn't eliminate the obligation to maintain access to that data. This creates a meaningful retention layer for even departed customers.
Staff training investment. Organizations that have trained their entire operations team on a specific system have a staff productivity investment at risk during any migration. The training cost is often several times the software cost. This is a retention factor that doesn't appear in product analytics.
Customization and configuration history. Vertical products get configured deeply over time — custom fields, workflow automations, integration mappings, approval hierarchies. This institutional knowledge is embedded in the system. Migration means recreating years of configuration decisions.
The implications for product strategy: build the features that deepen workflow integration first. Integrations, data capture, compliance documentation, custom configuration. These are the features that create unbreakable retention. Features that look impressive in demos but don't embed in the workflow don't contribute to the lock-in moat.
